Ten files. One npx. A Claude Code harness that fits in the context budget.

npx leanharness

An agent is roughly 10% model and 90% everything around it. The expensive slice is whatever loads on every turn: CLAUDE.md, skill names, agent descriptions. Frontier models hold maybe 150–200 instructions reliably; Claude Code's system prompt already spends ~50 before your file is read. Pad that file and the model doesn't get "more obedient" — it starts discounting the whole thing.

So this installer ships the small set that actually moves behavior: four Non-negotiables at the top of CLAUDE.md, credential deny rules, a Stop hook that refuses "done" without verify proof, and a short skill/agent kit. Each piece maps to a rule on bartlomiejkrupa.dev.

Does it work?

Short version: with no harness the agent failed 3 of 4 hard prompts. With leanharness it passed all 4. A bloated ~300-line CLAUDE.md passed 3 of 4 (and cost ~2.4× more always-loaded tokens than lean).

We ran the same four hostile prompts against three setups — bare repo, this template, and a fat instruction file — headless, on 2026-07-18 (~$2.2 in API cost):

Context cost of what loads every session (approx tokens): lean ~1.3k, fat ~3.3k. Bare is ~0 because it ships no rules — and that’s why it fails the hard cases.

Existing files stay put unless you pass --force. Open CLAUDE.md, fill Commands / Architecture / Conventions, delete the HTML comments. About two minutes.

What works without you remembering

Most harness tips need discipline. Three pieces don't:

  1. settings.json — Claude Code has no built-in credential deny list. Deny closes ~/.ssh, ~/.aws, and .env* from session one. Same file runs a Stop hook: no verify proof, no stop; full log dump, no stop.
  2. explorer — logs and multi-file surveys run on Haiku in a side window; you get ~30 lines back. Description also tells the main agent to refuse raw dumps.
  3. verify-done — "done" needs an exit code in the transcript. "Mostly working" and "you said skip tests" don't count. The Stop hook backs this up when the skill alone gets ignored.

The Non-negotiables at the top of CLAUDE.md are the bit the bench kept rewarding: named rules that override a conflicting user prompt beat a skill buried in progressive disclosure.

What we left out on purpose

The cut list is the product.

  • Session-hygiene skills/clear and /compact are human moves; they live in the checklist.
  • MCP sprawl — every registered name is startup tax. Three read-only agents with non-overlapping jobs; add more only when a workflow repeats.

Other tools

Claude Code reads the native paths. Everyone else gets bridges:

  • AGENTS.mdCLAUDE.md (one source of truth).
  • .agents / .cursor symlinks → same folder, zero drift. Visible ≠ executable: skills, subagents, and settings.json deny rules only run in Claude Code. An existing real .cursor/ is never replaced.

FAQ

Safe in an existing repo? Yes. Existing files are skipped; overwrite needs --force. No prompts, no postinstall, no network from the CLI.

Why symlink instead of copy? One folder. Update .claude, every tool that resolves those paths sees it.

Why zero dependencies? It copies ten files. Extra deps would be someone else's supply chain in your dev setup.

Where do the rules come from? Each file in the "What's in the box" list links to the article or note behind it.

Benchmark

bench/ lives in git, not in the npm tarball.

Easy prompts measure the model (v1 scored 12/12 everywhere). These cases tempt the failure on purpose:

Variants: bare (nothing), leanharness (this template), fat (~300-line realistic CLAUDE.md with buried NEEDLE_* rules). Token figures use approx chars/4 for relative comparison. Live runs use --permission-mode bypassPermissions so npm test isn't stuck on approvals; project deny rules still apply.
